Why the future of ASML may depend as much on its ecosystem as on its machines

Behind ASML stands a wider ecosystem of suppliers, research institutes, universities, technology firms and specialised clusters that collectively help sustain Europe’s position within the global semiconductor industry.

This raises an important question. Can one company remain indispensable without an equally indispensable ecosystem?

Beyond the Company

Technology companies are often viewed through the lens of individual success. A breakthrough product.A visionary founder. A dominant market position.

Reality is usually more complex. Few advanced technologies emerge from a single organisation. Instead, they emerge from networks of expertise, research capabilities, industrial partnerships and accumulated knowledge. ASML is no exception. The company’s success is inseparable from the ecosystem that surrounds it.

ASML forms an important pillar of this ecosystem. But it is not the only one. Companies such as ASM International and BESI occupy critical positions within semiconductor manufacturing. Research organisations such as TNO contribute applied research capabilities. Universities continuously supply talent, knowledge and scientific expertise.

Together they create an environment where innovation becomes cumulative rather than isolated. Capabilities developed by one organisation often strengthen the capabilities of others.

The result is not a collection of separate institutions. It is a system.

Beyond Eindhoven

The ecosystem extends far beyond the Netherlands.

In Leuven, imec has become one of the world’s most influential semiconductor research centres. Its work spans advanced semiconductor manufacturing, chip architectures, packaging technologies, artificial intelligence hardware and next-generation computing.

Increasingly, imec functions as a bridge between scientific research and industrial deployment. PhotonDelta represents another important layer.

While ASML became synonymous with lithography, imec increasingly functions as a research and development engine, while PhotonDelta is helping position the Netherlands within integrated photonics, a field widely viewed as strategically important for future communication and computing systems.

Together they represent three complementary capabilities. Industrial leadership. Research leadership. Future technological infrastructure.

Increasingly, these ecosystems form part of a wider European network. Eindhoven. Leuven. Dresden. Grenoble. Each specialises in different capabilities. Together they illustrate a model of competitiveness that differs from Silicon Valley or Shenzhen.

Europe’s strength may not reside in a single dominant cluster. It may reside in the ability to connect specialised ecosystems into a coherent technological architecture.

The Competitive Advantage Nobody Owns

Much discussion surrounding competitiveness focuses on individual companies. Market capitalisation. Patents.Products. Factories.

Yet some of the most valuable assets cannot be owned by any single organisation. Networks of expertise. Research partnerships. Talent pipelines. Supplier relationships. Institutional trust. These capabilities emerge over decades. They are difficult to replicate. And they often become visible only when they are absent.

This may represent one of ASML’s greatest strengths. The company benefits not only from the technologies it develops. It benefits from the ecosystem within which those technologies emerge.

The Fragility of Strength

Ecosystems create advantages that are difficult to replicate. They also create dependencies. Talent shortages. Fragmented capital markets. Research funding gaps. Regulatory complexity. Weakness in one part of the system can eventually affect the wider network.

This creates a challenge that differs from traditional industrial competition. The question is not simply whether individual organisations remain strong. The question is whether the ecosystem as a whole can continue to evolve.

ASML remains one of the most important companies within the global semiconductor industry. Yet its long-term resilience may ultimately be inseparable from the wider network of institutions, suppliers, researchers and technology firms surrounding it.

The question is not simply whether ASML can remain indispensable. The question is whether the ecosystem around ASML can remain indispensable as well.

And beyond that, whether Europe can connect its specialised ecosystems into something larger than the sum of their individual parts.
