Why technological leadership may be harder to maintain than technological dominance

Yet history offers an important lesson. No technological advantage remains permanent. The question facing ASML is no longer whether it has become indispensable. The question is whether it can remain so.

ASML’s position is often described as a monopoly. In practice, the situation is more complex. The greatest threat to a dominant company is not always a direct competitor.
Sometimes it is a change in the technological landscape itself. New chip architectures. Advanced packaging. Integrated photonics. Quantum technologies. Each has the potential to alter where value is created within the semiconductor ecosystem.
If future performance gains increasingly depend on how chips are connected, packaged or integrated rather than solely on transistor density, the location of strategic bottlenecks may begin to shift.
The question is therefore not simply whether another company can replicate ASML’s machines. The question is whether future semiconductor manufacturing will depend upon the same bottlenecks as today. History shows that control points can shift.
China and the Search for Alternatives
Geopolitics introduces a second layer of uncertainty. Export controls have transformed semiconductors from an industrial sector into a strategic arena. As access to advanced technologies becomes increasingly restricted, incentives emerge for alternative technological pathways.
China’s long-term challenge is not necessarily to replicate ASML exactly. It is to reduce dependence upon technologies controlled elsewhere. Whether those efforts ultimately succeed remains uncertain.
Yet the strategic motivation is unlikely to disappear. The more important a control point becomes, the greater the incentive to bypass it.

This dynamic extends beyond China. Governments and companies around the world increasingly seek resilience, redundancy and strategic autonomy within critical supply chains. The objective is not always to replace a control point. Sometimes it is simply to reduce dependence upon it.

ASML’s success has largely been built upon solving some of the most difficult engineering challenges ever attempted.
The company remains exceptionally well positioned. Its expertise, intellectual property, supplier relationships and accumulated knowledge create barriers that few organisations could realistically overcome.
Yet the paradox is difficult to ignore. ASML became indispensable by solving some of the semiconductor industry’s most complex challenges. But the more indispensable a control point becomes, the greater the incentives for governments, competitors and entire ecosystems to reduce their dependence upon it.
Technological history offers a consistent warning. No position remains permanent. The most successful companies often assume that today’s foundations will continue to matter tomorrow.
The most resilient companies continually question whether those foundations are changing.
Reflection
ASML’s future may depend less on protecting its current position and more on anticipating where the next position will emerge.
The company became indispensable by helping define the technological architecture of the semiconductor industry. Its next challenge may be ensuring that it remains indispensable as that architecture continues to evolve.
The irony is striking. ASML’s greatest success may also become its greatest challenge.
The company occupies one of the most important control points in the global technology economy. Yet the very existence of such a control point encourages others to search for alternative routes.
Market leadership created ASML’s current position. Continued relevance will determine whether it can keep it.
